Stop buying AI tools. Start fixing the workflow.

Licences are the easy purchase and the most common waste. The value sits one layer below, in the process nobody has drawn out.

The typical pattern goes like this: a tool is bought, seats are handed out, an internal champion demonstrates it enthusiastically, and within a quarter usage has faded to a handful of curious people. Nothing was broken. Nothing changed either.

The failure is almost never the technology. It is that the workflow underneath was never examined. A tool dropped onto a process with unclear ownership, inconsistent inputs and no measure of success will reflect exactly those problems back at you, only faster.

We ask three questions before recommending anything. What is the process today, step by step, timed? Who owns the outcome, in one name? What number would move if this worked? If any answer is missing, tooling is premature.

The uncomfortable conclusion is that a meaningful share of the best return involves no model at all. Removing a duplicate approval, standardising an intake form or deleting a report nobody reads regularly beats an ambitious pilot. Those wins are unglamorous, which is precisely why they are still available.

Once the process is sound, intelligence has something solid to stand on. Install it in one lane, measure it against the number you named, and only then widen the deployment. That sequence is slower to start and considerably faster to finish.
